Trace where the work came from
List the new customers you won last year. Next to each one, write how they first heard of you. Be honest. Most leaders are surprised by how short and how familiar the list of sources is.
Mark the roads that are dark
Sort those sources into referrals, outbound, content and paid. Circle the ones with nothing next to them. Those are not failures. They are roads that were never built.
Ask how your buyers like to buy
Some buyers want a direct, thoughtful note from a peer. Some read for months before they talk to anyone. Pick the dark road that matches how your best customers actually make decisions.
Write to one person at a time
Generic outreach teaches buyers to ignore you. Research the person, their company and the problem they are likely carrying. Then write something only they could receive, and have a human read it before it goes.
Give it a baseline before you judge it
Write down where you stand today, and agree what a good result looks like. New channels feel slow when nobody measured the starting line. They feel clear when somebody did.
Plan for the day you own it
Whoever builds the engine, decide early who will run it later. Keep the playbook, the data and the thinking inside your company, so the knowledge does not walk out with an outside partner.
A note on patience
Referrals will always matter. The point is to stop depending on them, so a quiet season is just a season.
